Nah, its never too late. Only a small percentage of xbox games are available on playstation. If its too late for them its too late for sony as well pulling a 180 on games going to PC.
Not really. If that happens there saying you have to get a pc or xbox to play the game. Its really no different than sony looking to change their strategy on PC releases which many people believe its because you'll be able to play them on Helix.
I dont know where you've been the past years but Microsoft has way more that gears, fable and forza. They own more IPs and studios than sony does now.

It doesnt matter. It can be done to disc as well. You still need an internet connection. Most disc dont even have the game on them.
